But too much of that value remains hidden.

Work gets completed. Projects launch. Stakeholders express satisfaction. Yet when someone asks what changed or why the work mattered, the answer often becomes less certain.

The value is there. People simply cannot see it.

I wrote Hidden Value through the lens of Learning and Development, a function that has struggled for decades to demonstrate its strategic contribution. But the challenge is universal.

Every role, team, and function must be able to connect its work to what matters and communicate its impact in ways others understand.

Stop Letting Valuable Work Go Unseen

Being busy is not the same as being valuable.

Projects completed, meetings held, programs launched, and hours worked may demonstrate activity. They do not necessarily demonstrate impact.

This distinction is especially important in organizational learning, where participation, satisfaction scores, courses completed, and learning hours are often used as evidence of success.

Those measures tell us what happened. They do not tell us what changed.

The same problem exists across the business. Teams often report what they produced without connecting that work to improvements in people, performance, resilience, growth, or customer value.

When people cannot see that connection, important work is underestimated, talented teams are overlooked, and leaders make decisions with an incomplete picture.

The problem is not always a lack of value. The problem is that the value remains hidden.

Knowledge is no longer the differentiator it once was.

Information is everywhere. Answers are instantaneous. AI can produce in seconds what previously required hours of searching, synthesizing, and creating.

In this new Value Economy, every person, team, and function must be able to answer one question:

What value are you creating?

Answering that question requires more than collecting additional data. It requires understanding who you serve, what matters to them, what needs to change, and what evidence would demonstrate progress.

Hidden Value provides a practical approach for finding, creating, measuring, and communicating that value.

Written Through the Lens of Learning

Organizational learning provides the primary context for Hidden Value because few functions face a greater challenge in demonstrating their contribution.

Learning teams influence outcomes through other people. The connection between a learning experience and a business result is rarely simple, immediate, or completely within L&D's control.

But that complexity is not unique to learning.

Human Resources, technology, operations, communications, strategy, project teams, and other enabling functions face the same fundamental challenge. Their work contributes to results, but their impact can be difficult to isolate, measure, or explain.

The frameworks in Hidden Value were developed through my work in organizational learning. The principles apply anywhere valuable work risks being misunderstood, underestimated, or overlooked.

  • Measure value using evidence appropriate to the intended outcome
  • Amplify value by communicating a credible and compelling story

These disciplines encourage people to think about value from the beginning rather than trying to prove it after the work is finished.

You do not need to be a measurement expert or work in L&D. You need a willingness to ask better questions about who benefits from your work, what changes because of it, and how you will make that contribution visible.

Why I Wrote Hidden Value

I spent more than 25 years watching talented people create meaningful value that few others could see.

I saw it most clearly in Learning and Development. Learning professionals were building capability, improving performance, and helping people change their lives. Yet their contribution was often reduced to courses, completions, hours, and satisfaction scores.

Their problem was rarely a lack of value. They were measuring too late, reporting activities instead of outcomes, or communicating in language that did not resonate with the people making business decisions.

But the more I explored the problem, the clearer it became that L&D was not alone.

Across organizations, people struggle to connect what they do to the difference it makes. When they cannot make that connection, their work is easily overlooked and their potential remains hidden.

I wrote Hidden Value to help change that.
