Every day, people create value that goes unrecognized.
They solve problems, strengthen teams, improve experiences, reduce risk, and move important work forward. But too often, their contribution is buried beneath activity reports, completed tasks, and business results no one knows how to connect back to their work.
The value is there. It is simply hidden.
In this practical and provocative keynote, I show leaders how to recognize the value their people create, connect their work to what matters most, and help them communicate their impact in ways others understand.
Welcome to the Value Economy
Knowledge alone is no longer the advantage it once was.
Information is everywhere. Answers are instantaneous. AI can produce in seconds what previously required hours of searching, synthesizing, and creating.
In this new Value Economy, being busy is not the same as being valuable.
Projects completed, meetings held, programs launched, and hours worked may demonstrate activity. They do not necessarily demonstrate impact.
Every leader must be able to answer two critical questions:
- What value are your people creating?
- Have you helped others see it?
The strongest leaders connect the work their people do to the outcomes that matter.
Value Is in the Eye of the Beholder
You do not get to define what is valuable on your own.
The people you serve do.
Work can be executed flawlessly and still fail to create meaningful value if it does not address a real need, solve the right problem, or advance an important priority.
That is why value creation begins with understanding:
- Who are we creating value for?
- What matters to them?
- What needs to change?
- What evidence would demonstrate progress?
- How will we make that contribution visible?
The strongest leaders do not wait until the work is finished to explain why it mattered. They define value before the work begins.
The Value Creation Compass
In Hidden Value, I introduce the Value Creation Compass, a practical framework leaders can use to recognize and communicate value across four dimensions.
Empowering People
How are people becoming more capable, confident, engaged, or prepared?
Organizational Resilience
How is the organization becoming more adaptable, responsive, and prepared to navigate risk, uncertainty, or change?
Business Growth
How is the work contributing to performance, productivity, revenue, efficiency, innovation, or strategic execution?
Customer Value
How is the customer or client experience improving because people are thinking, deciding, or working differently?
Together, these four dimensions give leaders a broader and more credible way to understand the value their people create.
When People Cannot See Their Value
When valuable work remains hidden, the consequences are real.
High-performing teams are underestimated. Important initiatives lose support. Employees struggle to explain their contribution. Leaders make decisions with an incomplete picture.
Eventually, people begin to question whether their work matters at all.
Leaders have a responsibility to help their people connect what they do to the difference it makes.
Making value visible is not about taking credit or manufacturing a success story. It is about helping people understand their contribution, advocate for their work, and focus their effort where it creates the greatest impact.

Why Keith
I wrote Hidden Value because I was tired of seeing meaningful work and talented people overlooked.
Throughout my career, I have watched people create extraordinary value without having the language, evidence, or support to make their contribution visible. When that happens, valuable work is dismissed, talented people are underestimated, and leaders make decisions without seeing the complete picture.
I have spent more than 25 years working across organizational learning, talent development, workforce transformation, and leadership. My doctoral research and professional experience have shown me that value is not always obvious, easily measured, or captured on a dashboard.
But that does not make it any less real.
I help leaders recognize the value already being created around them and give their people the tools to make that value understood.
